The KAIZEN Principle

As a small business owner, you often have to juggle a lot of different priorities in order to succeed.

  • You need to find ways to improve your product or service while keeping your costs low, and all without sacrificing quality.

  • You need to choose which marketing strategies to use and how to optimize them to your needs and situation.

  • You need to find ways to balance professional and personal life.

And the list goes on and on…

Two weeks ago – we focused on stopping what doesn’t produce results.

Last week – we focused on doubling down on what delivers you the most results.

This week, we’re going to focus on optimizing what ‘kinda’ works and to do that we’re going to use the Kaizen philosophy and principles.

Kaizen is the Japanese word for “change for the better.”

It is a philosophy that can be applied to product development, delivery, marketing, sales, administration… as well as to your personal life.

Kaizen Principles

Small step at a time

Kaizen is all about making small changes that lead to big results. It is based on the idea that everyone can contribute to improving the process, no matter how small their role may be.

This means that kaizen ideas can come from anyone (not only you). And because kaizen is all about continuous improvement, it can be used to address any type of problem, no matter how big or small.

Kaizen attributes

There are three main attributes or types of kaizen: process improvement, product improvement, and people improvement. Let’s take a closer look at each one.

Process Improvement
This type of kaizen focuses on improving the way work is being done.
It can involve streamlining processes, eliminating waste, and improving quality control.

Product Improvement
This type of kaizen focuses on improving the product itself.
It can involve finding ways to make the product/service better quality, more user-friendly, or more marketable.

People Improvement
This type of kaizen focuses on improving your team.
It can involve training your team, improving communication, and creating a more positive work environment.

Steps to implement Kaizen


1. Brainstorm
Brainstorming sessions can be a great way to come up with kaizen ideas. They can involve all members of the team or just you (use the Idea Generator).

The key is to generate as many ideas as possible, and then narrow them down until you have a few that are worth pursuing.

2. Conduct pilot tests
Once you have a few kaizen ideas that you want to pursue, it’s time to put them into action. This is where pilot testing comes in. Pilot testing allows you to try out new ideas on a small scale.

This is important because it allows you to see what works and what doesn’t without risking too much. It also allows you to make changes and adjustments as needed before implementing the change on a larger scale.

3. Get feedback and make adjustments
After pilot testing your kaizen idea, it’s important to get feedback from your team and clients. This will help you to see how well the change is working and whether there are any areas that need to be adjusted.

You can get feedback in a number of ways, such as surveys, interviews, focus groups, or observations. Once you have this feedback, you can make changes to the process or product as needed to improve it.

Kaizen examples in small businesses

1. Using kaizen to continually improve the marketing process
Based on brainstorming a company found that their online marketing was not performing that well (it was ‘kinda’ working).

Two of the reasons became obvious:

  • Irregular content posting;
  • Posts were not always reflecting their vision and positioning.

They have implemented a number of changes to improve this situation:

  • Creating a content calendar;
  • Using templates for their marketing materials;
  • Clarifying their vision and positioning statement and using it.

This simplified their process and produced much better response.

2. Using kaizen to improve the production process
I know that this example probably will not relate to your business, but it’s a real story, and the lesson from it – can be valuable in ANY business.

A soap company was receiving complaints from distributors that some of the boxes arrived empty – meaning no soap in them.

All the engineers brainstormed different ideas and solutions (e.g. putting the camera on the assembly line, installing a robotic arm on the assembly line…) but no one came up with an effective solution.

Then one of the engineers asked the machine operator how he would solve the problem?

The machine operator suggested to put a fan at the end of the assembly line. Boxes without soap would be thrown out of the assembly line and won’t be packed for distribution.

I find this to be one of the best examples of kaizen because it shows that kaizen can be extremely simple AND that it can come from anyone (inside and outside your company).

Choose the STRATEGY you will use…

Here is the 5-step process you could follow in order to achieve that goal:

  1. Identify all the tactics/strategies/products/actions/people that produce some results in your business (or in your life);

  2. Divide those into 3 lists – easy to optimize, requires some effort to optimize, difficult to optimize;

  3. Make a plan to kaizen all the items on your “easy to optimize” list;

  4. Make a plan to kaizen all the items on your “requires some effort to optimize” list;

  5. Make a plan to kaizen all the items on your “difficult to optimize” list;

PLAN your actions in your agenda…

Your next step is to physically plan this process in your agenda.

Remember – the whole purpose of the Working ON Your Business (WOMB) program is to get you in the habit of investing EVERY DAY 10-15 minutes working ON your business…

So, my suggestion, do NOT do all the exercises in one batch – but stick to the “schedule” I recommend… It will build the right habit, that would serve you for the rest of your business life.

Plan to invest 10-15 minutes EVERY DAY in the coming 5 days to follow the process above.

    • Ask the 3 questions (do I need it, do I really need it, do I really, really need it)
    • Bring back the PLAY box and stick to it. No need to stick to it every month, it’s ok to save for something but don’t go OVER it.
    • Time management: this is here because it’s not hard to do but it’s hard for ME to do.l Simply should make a planning every day and stick to it (I do make plannings, but I rarely stick to it)

    I decided to put no more effort in the products that are difficult (to sell). I stopped buying these articles and now I have to get 'rid' of them. The watches I will put on sale. Same goes for the crafts packages. There will be an article in a yoga magazine coming january about sustainable bottles and glasses. Maybe that will give the sale of the glass cups and bottles a boost. The bottles of a certain brand I will take with me to the x-mas markets and sell for a lower price. These products I will not buy again. So the lists made it much cleares what products I need to ditch and what products I will put a little more effort in.

    Tunics: the easiest way is to wear them myself on video and in the shop when I get customers. Works most of the time
    Jeggings: I already made an outfit for one of my mannequins with the jeggings. Combined it with a tunic as a matter of fact. Making a picture of it and putting in in the newsletter and on socmed.

    Beauty products: * make a video * write a blog about specific beauty subjects * write an article about the danger of chemicals and microplastics in beautyproducts

    Shoes * shoes should be on the difficult list. I already decided to stop with shoes

    REQUIRES INTENSIVE EFFORT DIFFICULT TO OPTIMIZE

    Following my amended approach for day 4 where I o posted the date, month or period for when I will Kaizen the specific theme, I managed to complete it within 10 minutes instead of 1.5 hours which I used on day 3. I will therefore apply the same approach to the theme’s mentioned for day 5.

  9. Day 2 – Divide your list from yesterday into 3 lists: easy to optimize, requires some effort to optimize, difficult to optimize.
    So, I chose products. It is a bit more difficult to divide products into three categories, because you cannot optimize the products, you cán optimize (or try to optimize) the ways you are trying to sell those products. And I really do not know beforehand what products will be easy to optimize and what products will be difficult to sell. On the list are the products that perform less than I would have hoped. Being a conceptstore I can just decide to now buy any of tose products anymore and not bother.

  10. Day 3: Kaizen on items on my “easy to optimize” list and agenda schedule action:
    • Updating clients on progress by e-mails or weekly reports:
    o Scheduled 1 hour every Friday to make weekly reports in combinations with time keeping and billing and more. Still think about the best format for this, but starting with a simple overview. Will start sending these every month, see how this works.
    • Filing e-mails, reports and articles;
    o Starting to make categories and will start doing what comes in from now and scheduled time during the end of year break to do 2022 (see how that goes and maybe a good idea to forget about earlier year depending how fast things go and if doing the past feels as makings sense). Need to develop a more structured filling system than what is now to random, will think about this soon.
    • Posting on social media;
    o When a mile stone is finished will do so. Coming up at least two this year.
    o On topics and visits will plot is a post activity so I can formulate and do.
    • Reporting about finished projects;
    o See posting on social media.
    • Scheduling daily activities;
    o Have programmed daily time buffers and set my agenda to 45 min and planned 15 breaks and have planned for getting work done between 8.00-9.00 and 17.00-18.00 every day.
    • Spend more time with family and friends.
    o Planned all what I wanted for November and December and will plan to put 30 min planning these contacts every month in my calender.

    Day 4: Kaizen on items on “requires some effort to optimize” list + agenda schedule action:
    • Giving presentations at symposia and workshops;
    o Made an upcoming events list that I will maintain,
    • Updating website;
    o Planned to make a plan during the end of year break and then find somebody to outsource this work
    • Storing and retrieving background material (to refer to material);
    o This has to be put in the folder structure that I’ll make during the easy to do
    • Making project proposals;
    o Will develop a format that can be used for all the stuff that I have been re-typing.
    • Reserve more time for re-orientation of business activities;
    o During walk around the lake with a half and at the end 10 min note taking session.

    Day 5: Kaizen on items on “difficult to optimize” list + agenda schedule action:
    • Arranging to give presentations at symposia and workshops;
    o Have to network and sent out e-mail to invite myself. Will start with what runs in Q2 2023.
    • Customer relations;
    o Will do this in sending monthly and half-yearly e-mails, still thing how to do this best.
    • Selling educational programs;
    o Making the 100+ YouTube might help hear of writing a how to e-book, still not clear what to do.
    • Transforming knowledge material for double use;
    o Start developing this is what it is about slides and notes In a more structured way that I can copy paste in new presentation etc.
    • Organising successful to post on social media:
    o No idea yet think I need someone to suggest what and or get more advice on this.

  12. Challenge in the family: coördinating and providing Informal Care

    Identify all the tactics/strategies/products/actions/people that produce some results in your business (or in your life);

    About mantelzorg: my mother and her best friends agree now that more infor care is needed that previous; so it's aot easier to talk about and make new 'agreements', urgency is feit and there is consensus;

    From time to time in last 15 years, we provided incidentally extra care for my.other and allready passed away father where needed; but now it changes and becomes structural and longterm; especially because it's not about one person but two or three.

    From time to time we talked about subjects like vision to future, wishes, last wishes, we made concrete appointments but never made updates in last years;

    So tactics and strategies are not very clear;

    Actions are kind of ad-hoc, untill now everyybody is satisfied but the longtermplan is i clear. Someone has to take the lead in coordination.

    People involved: my mother, the older couple she shares live and household with, my sister, my brother and his wife (living abroad) and me. My husband. First three are on need of informal care now or in nearby future. Untill now most of the time they take care of eachother but situation is changing quickly.

    Kaizen gives a helpfull structure to give my brother, who lives abroad, a good position in the proces;

    Divide those into 3 lists

    => Easy to optimize:

    Decide together that we are in a new phase now;

    Consensus about fact that informal care is needed now structurally for longterm;

    And that we have to work together to optimize it;

    Choose platform to structure appontments and information APP: Hello24/7 (found it today);

    Inventarise short and longterm needs together;

    talk with boss about situation and possibilities (unpayed days of f.e.);

    Look for advices on websites gouvernement and http://www.mantelzorg.nl; and bol.com books;

    Make list of al the relevant subsubjects and also put those in lists of easy&some effort& difficult, and Kaizen those in the ‘some effort’- step;

    Prepare my children to do the same with their father, who is at the beginning of needing informal care as well;

    Prepare my husband and me to do the same with ourselves, ‘build a better boat’;

    => Requires some effort to optimize:

    Share my insights from step 1 with my brother, sister, husband, children, and 'the three older people' (family-joke, they know we are callling them like that as a group);

    Explain the principles of Kaizen to my brother and sister and inventarise with them what is easy, what requires some effort, and what is difficult to optimize;

    Talk the results throug with the ‘three old people’ to see if they agree or if they have other idears;

    Go back to brother and sister and make a plan together with them for the three groups of goals, and work through, via principles of Kaizen, to Kaizen all the items on the list; especially ask my sister-in-law if she wants to join the ‘denktank’/brainstorming, because she has experience with long-distance-informal care allready because both her parents got a chronicle illness and passed away;

    Talk the results through again with the ‘three old people’ to see if they agree or if they have other idears;

    Help with insight and structure financial situation;

    Help with insight and structure other administrative issues;

    Help to get vision and consensus of the three people involved about last wishes; and be clear to other people involved what those wishes are;

    … Etc.

    => Difficult to optimize:

    Not clear yet, have to talk that through with all the people whom it involves;

    - The website had some results (selling cardset) but need to be improved
    Our website is ok, but attracts little to no new customers. Except for the set of cards.
    In Q1 of 2023 we want to upgrade the website and also bring together a number of different parts/products on one website.
    It will be important to look for the simple modifications we can make on our website to generate more income/traffic.

    - Golden Ticket in the cardset. People could use the golden ticket to get a number of free items, including a book and coaching session
    We have sold more than 150 copies of our set of cards. Within this set there is a golden ticket for the book and a coachingssession. The only thing the buyer has to do is register on our website via a QR-code. Less than 20% did register.
    I want to get in touch with some customers who have not registered to ask them what has been holding them back. We will also send extra mailings to remind people about the golden ticket.

      Also to ‘follow up’ - although late- to the ones that we send it to but did not react and hear their thoughts could be an improvement- now I think of it.

    I was shocked by the number of subscribers I have 24! Most are not public and could potentially be spam. Recently 2 have been added. The video I made as an assignment for the WOMB is doing much better than the other videos. Reason enough to optimize this.

    The most important thing is to hold the attention and move towards a climax with the result that it is as concrete as possible.
    Schedule a set day to create videos that connect to the 14 blogs every Wednesday morning from 9am to 10am.

    3. Book presentation.
    I have a short line to the mayor of Gorinchem, who is the ambassador of Gorinchem in dialogue, and I want to offer her a copy with a press release.
    I would like to refer to my book for the enormous opportunity that I have been given because the Brabant Aquademie has invited me as a speaker.
    Notify the local media when the book is available with a press release.

    4. Prepare network meetings
    I will think about this in January 2023, taking the spin off from the book presentation.

    - > I tried an affiliate with 1 person but didn’t pursue it. It did bring in some new clients.

    We did some webinars in the past year. We did get positive reactions and feedback, but besides good contacts it did not deliver clients.
    For now we did decide not to give any webinars until early next year. Maybe there’s a possibility to give webinars as a new frontend to our new workshops. But before we gone launch that I want to discover what we can do better. For now I think the message was clear but too much content and our offer was not good enough. With that in mind I want to do a kaizen in January.

    - LinkedIn post on specific product (cardset) did work but other post didn’t bring in new clients (only interesting comments and some contacts).
    Besides all the posts on LinkedIn to show our expert position I want, in the near future, to post more posts about our set of cards and referrals about this set.
    And think about what actions we should take to get people from our posts more to the free frontend products.

    • Health: I can make the smoothie for both Niels and me and put mine in the fridge until 11. Not ideal, but better than eating and not doing IF. It gives me plenty of benefits.
    • Finding out HOW to do the invoices. Planned for Wednesday.
    • Flying early: I have a few options.
    • Make a deal with Max that he can have my car if he brings me to Schiphol. Make sure that he knows upfront when I am flying.
    • Drive to Amstelveen and find a proper parking place, close to a bus stop, and put the address in my notes.

    • more weekly detail planning, and stricter reverse engineering planning for quarterly ambitions --> pick this up again once plan for next period is clearer (before the end of the year)
    • clean-up sessions (desk, files/laptop, mails/accounts, etc), to stay more organized --> set as fixed task monthly in the agenda on Fridays
    • better referral incentives --> think out how to incorporate this in/around my products, and in my approach of clients (move to Q2 next year)
    • reuse and leveraged use of already-made content --> incorporate this in my new marketing approach, to start as of 2023
